Persona decks made me roll my eyes for years. They felt like branding exercises instead of tools. The shift happened when I started pairing personas with real context and real stakes.

## Anchor in Specific Moments

I define each persona by the situation they are in when they reach for the product. It turns an abstract "Operations Olivia" into a concrete story: Olivia at 11:30pm, reconciling data across three systems before a board review.

## Map Needs to Interface Depth

I build a simple matrix:

- **Novice mode:** guard rails, inline guidance, defaults.
- **Practitioner mode:** macros for the 80% flows, speed over polish.
- **Expert mode:** tooling that feels like source control—powerful and precise.

Every feature request must state which mode it improves. If the answer is "all of them," it usually means we do not understand the problem yet.

## Maintain a Living Narrative

The narrative updates whenever we ship a major improvement or see usage drift. That keeps research alive. We weave quotes, metrics, and screenshots into a single "persona log" so that onboarding a new teammate takes minutes, not weeks.

Personas stop being theater when they are a practical lens during standups, design critiques, and release reviews. They are a decision shortcut, not a deliverable.
